If you have to work on 5 different projects, how do you prioritize?

When it comes to prioritization, I will consider the following :

  1. Business value it is providing to the customers and how the project aligns with the organizational goals. To assess this, I will look at the importance vs Satisfaction for each of the projects which means how important the particular project is for the customer and how satisfied the customers are with the current solution. If the importance is high and satisfaction is less, then it means it is an opportunistic project and worth going after. If the importance is high and satisfaction is also high then this means customers are satisfied with the current solution and until and unless we have something competitive to offer to the customers or provide a solution that gives an “Aha” moment to the customer, I will not prioritize this one.
  2. Scope, Schedule, and Cost. I will look at the scope of each of these projects based on the importance vs satisfaction framework defined in #1 and estimate the timelines required to complete each of the projects and the amount of effort required to complete which will give an estimate of the resources. I will brainstorm this with the engineering counterparts and other stakeholders to determine who all needs to be engaged to execute these projects for successful completion. Also, I will determine if we have the resources with the right skills to execute and whether the project has the approved budget or not.
  3. Metrics each of the projects is hitting. I will assess what are we trying to achieve with each of these projects whether it’s Revenue, user acquisition, retention of customers, or improved user experience, and categorize the project into different buckets. Based on that, I will assess whether these metrics align with the organizational objectives or not. For e,g, if Project A will increase the revenue by x% and project B, will improve the user experience by 30X, and the organizational objective is to provide a seamless experience for our customers, then I will prioritize project B and of course, I will look at the budget, scope, satisfaction level of the customer for this project.
  4. Urgency. I will assess how urgent is to get these solutions to the customers. For e.g. if project A can be done in a lesser timeframe and it is urgent for the customers then it is worth going after that and delighting the customers by providing a solution.

To prioritize multiple projects, I will start with talking to stakeholders of each Project to identify if any of these Projects Goals are aligned with the goals and objectives of the organization. If any of the project is aligned with overall goals of Organization then I will give Prioritize that Project with Number#1 Priority.

For Remaining Projects, If any 2 of the Projects are dependent on each other or in sequence then that will be easy pick to identify which one can be done first or second.

For Projects with competing Priorities, I will talk to stakeholders to find the Urgency (High, Med, Low) of the Project to find how sooner stakeholders want that Project. And then i will ask them the overall Impact (High, Med, Low) of the Project to all end users. OF course we need to find some quantitative data to justify the values of Impact/Urgency. Like, Impact to 1000’s of users. Very Urgent due to some financial or data or regulatory requirement. Lastly, i will also work with our Engineers to identify the ballpark effort estimates in hours or human Resources apart from other resources like hardware/software etc.

Depending on the the above values I will decide the Matrix Calculation of Priority. So, Like, High Urgency + High Impact = High Priority by also referring to overall efforts.

I will start by putting projects in different buckets:

  1. Urgency bucket – rate them based on urgency of the users waiting on them
  2. Importance bucket – criticality of each project
  3. Budget status – which projects are at what stage of budget approval
  4. Cost vs Benefit – measure business value, ROI etc.,
  5. Strategic alignment – rank projects in terms of their alignment with organisational vision

Putting the project in such buckets will most often give out clear winner or priority order. If there is still some conflict, then start adding weightage to each criteria and use the weighted average mechanism to understand the value of each project. This should resolve any conflict.

I will use below 4 pillars to rate and prioritize those 5 projects:

  • Analyze the impact of those 5 projects, to our team and to the whole company maybe
  • Find out if those 5 projects have any dependency between each other
  • Clarify the timeline of each project
  • Identity the status of resources to work on those 5 projects and also the status of their dependencies
