I would look at the current metrics and key responsibilities based on overall rhythm of business metrics first.

Since this is a hypothetical question, I am going to assume some data from what i have read from FB’s quarterly reports to make assumptions Scenarios

  1. User growth for WhatsApp has plateaued so, one priority could be increasing sign-up of new users
  2. Due to security concerns users are moving to other platforms like Telegram, Snapchat etc. so user retention has to be reduced
  3. Businesses don’t have an organic reach on WhatsApp as a platform so users are moving to Instagram, Facebook for business promotions

Prioritization can be on the basis of RICE scoring, which is an acronym for Reach, Impact, Confidence, Effort

  1. Low reach, low impact, low confidence, high effort – overall low rice score – WhatsApp is ~30% of India market and (390 million users) and 21% of US market, WhatsApp needs an equivalent country to suddenly come on-line and have no competition on new user acquisition to grow new users by a reasonable amount to have an impact
  2. High reach, High impact, Low confidence, Medium effort- overall medium to high rice score – WhatsApp faces concerns from users on security while there’s no infrastructure problems, in order to reduce churn users who are at high risk of churn (E.g with low usage of WhatsApp) can be targeted with security specific messages in experiment to prevent churn
  3. Low reach, High Impact, High confidence, High effort- Overall medium to high rice score- WhatsApp numbers can be promoted as the default way for users to communicate on e-commerce platforms with easy integrations to payment platforms, this can help bring some volume of business lost to IG and FB back to WhatsApp

Overall out of all three scenarios #2 is the low-medium impact effort which can have an impact on business metrics for FB family of products as demonstrated from RICE metrics I would recommend keeping that as #1 priority

I would assess the below:

  1. What were the targets in the last quarter; were they achieved?
  2. If yes, what is the new target for this quarter?
    1. increase user acquisition by 10%
    2. improve user experience
    3. increase advertising partner retention by 15%
  3. If no, what went wrong, how can we achieve similar targets and more this quarter?
  4. Is there an existing product roadmap
    1. assess features in current pipeline
      1. evaluate time it will take to execute the process
      2. prioritise in terms of goals and impact

Before diving into answering this, I would like to ask some clarifying questions –

  1. High Level – What is the mission, goal, target for this year for WhatsApp?
    1. Assumption answer – 10X growth in users
  2. Do we have any road map where we can see it with more details?
    1. Yes we wish, it is kind of all over the place
  3. Do you know how far we have come from the start of the year to achieve that target?
    1. Yeah we have done some progress but not much
  4. Which quarter are we in?
    1. Q2
  5. And can I assume if I am the PM of the entire WhatsApp? or a feature or a team?

Okay just to summarise I am the PM of the entire WhatsApp, this year we are targeting 10X new users to be added, we are in Q2, and in Q1 we have not done much in terms of growth towards the target.

I want to know more why could not we achieve in Q1

  2. Were they user-oriented or tech debt?

  3. Are now better placed in terms of scalability – what exactly debt we have taken off

Let’s look at the current areas where we can grow and grab the opportunities. Let’s look at the users, their pain points and find the market op there

User Segmentation by usage

I believe we already give alot of features to Individual users, but if we can come up with enhanced Business features, we can bring alot of users to interact with Whatsapp as their premium Business Interactive medium.

Pain Points

  1. Whatsapp for business is still pretty much a chat feature
  2. It either does not or has a very limited chatbot or auto-reply functionality
  3. You do not have a business listing in WhatsApp

Prioritization

If I think from a development perspective, 3 months = 6 sprints at max an MVP + Ver 1 if we can pull it off. So I would choose an option of solution with Effort and Value weighted value the max.

Solutions

  1. Integrate FB page business listings
    1. Bring in minimum info acc to the WhatsApp UI
    2. Should be readily available and shareable
  2. Business’s own chat bot
    1. Ask them min questions to start with
    2. As the chats go along with user and business, detect standard questions and use the moment to prompt business to turn into auto reply
  3. Use FB geolocation search for whatsapp to find businesses and chat with them
  4. Add these features to Whatsapp for Business API
